The Challenge
Kohl’s came to us with a proud heritage, good people, and real hope for what it could become. But years of shifting strategies, CEO turnover, and reorgs had worn the organization down. Financial pressure had started to override the customer, and what was once a strong sense of company pride was beginning to fade.

It started with confidential interviews with ten senior leaders, a values assessment, and a full fears audit, from the aisle to the boardroom. Soon, the pattern was clear: Kohl’s said it believed in putting the customer first, but too often rescinded to acting financially first. Incentives pulled teams in different directions, and self-preservation had begun to replace trust. The result was a Courage Rating that turned scattered anxieties into a prioritized, addressable list of what was getting in the way of progress.
Faith
Working with the CEO, CPO, and CMO, Courageous created a new rally cry and company North Star: The Customer Is Why. Not a tagline, but a behavior shift, a focus tool, and a belief system. Courageous also led a series of workshops and keynoted ‘Leading at Kohl’s’, all designed to set the tone and name the real work ahead: resilience had gotten Kohl’s this far, but resilience alone would not be enough. The organization needed to build its proactive courage muscle; to stop simply responding to change and start driving it, with the customer at the center.
Action
Repeaters make Believers, and belief needs proof. Courageous built a system to carry the customer-obsessed rally cry into the daily life of the organization. New CEO Michael Bender continues to be two feet in, reinforcing The Customer Is Why with employees and senior leaders across store meetings and company gatherings. It wasn’t designed to be a line people heard once. Rituals, meeting cadences, and a monthly book club helped turn customer obsession into a habit instead of a slogan. Rally cry swag gave employees something they could see, touch, wear, and believe in. Every touchpoint was designed to move the organization from awareness to belief to action.
